feat: M10 — FFmpeg is gone from the client
cargo tree -p punktfunk-client-session finds no ffmpeg. The host still does, which is the whole point: pf-encode keeps libavcodec unconditionally and no host workflow, packaging script or licence file was touched. Deleted: crates/pf-ffvk, video_vulkan.rs, video_vaapi.rs, video_libav.rs, the libavcodec half of video_d3d11.rs, the av_log machinery, ffmpeg::codec::Id as the decoder's vocabulary (the quic CODEC_* wire constants now serve, which is why the evidence table was keyed on them), DecodedImage::VkFrame and ::Dmabuf, the presenter's AVVkFrame lane, and the ffmpeg-fallback feature with everything behind it. DrmFrameGuard collapses from an enum to a newtype, which removes an unsafe impl Send. Roughly 25,000 lines. Then the CI, packaging, licensing and docs work the plan's §6 lists: the Windows workflows lose FFMPEG_DIR, PF_FFVK_VULKAN_INCLUDE and their PATH prepend; the MSIX loses its DLL wildcard; the client .deb stops emitting libav sonames on its own because depends come from dpkg-shlibdeps; arch, flatpak and nix drop the dependency; and the README's "FFmpeg 7 or 8" contract narrows to the host. Three defects reached users' machines in the first cut, and none was in the deletion itself. All three desktop Settings UIs offer vulkan, vaapi and d3d11va as stored decoder values, so those strings sit in shipped settings files today. Refusing them by name — which is the correct rule for a stale pin — would have bricked every upgraded client whose owner ever touched that dropdown. They now migrate onto the native rung for the same hardware family, at decoder construction AND at each dialog's lookup, because a legacy value that matches no preset displays as "Automatic" and silently rewrites the user's preference on the next save. M9's evidence filter was deleted on the argument that with no libavcodec twin below, barring an unproven rung removes hardware decode rather than moving down one rung. That is true on Windows and false on Linux for Intel and every unknown vendor id, where prefer_vulkan_first is false and the order is native-vaapi → native-vk: a rung that has decoded nothing anywhere sitting above one that is 250/250 on three drivers. Every Intel Linux desktop would have moved from libavcodec VAAPI, shipping for years, onto pf-vaadec by default — and a rung that constructs and then produces wrong pixels leaves only by the error-streak demotion, which this codebase already documents as not tripping on the B580's strobing. The filter is restored as a narrow, pure, testable rule: an unproven rung yields to a proven one, and to nothing else. Windows deliberately passes no rung below, because that vendor family is the one with a measured wrong-pixel report against Vulkan decode, and trading no evidence for evidence of corruption is the wrong direction. And the notices still said FFmpeg was bundled. The root file is what both desktop clients include_str! and what the MSIX ships, three lines under the new card saying no FFmpeg is bundled; Apple's Acknowledgements said it too, on iOS, tvOS and macOS. The generator now emits four per-client files scoped by transitive closure — 0 FFmpeg mentions in each, verified — while the root file keeps it for the host. That also ends the standing false attribution of ffmpeg-next, GTK4, windows-rs and the NVENC SDK to an iPhone. Windows has no reachable box, so it was compiled instead: a cross clippy at -D warnings on x86_64 and aarch64-pc-windows-msvc with the C toolchain stubbed so build scripts run without linking. That gate immediately caught an include_str! path one directory too deep, which nothing else could have. Gates: container clippy -D warnings, 160 tests, workspace check, both Windows targets clean, client ffmpeg count 0 and host 2. The four decode crates are untouched, so the hardware rungs' 250/250 stands. ⚠ Owed and unrun: no GPU has executed any of this milestone. M8's on-glass software check, M7's D3D11 and VAAPI AV1 hardware legs, and M9's field bake all still want hardware, and the bake window and criteria remain the user's. |

chore(unsafe): the workspace adopts the drivers' unsafe discipline
`packaging/windows/drivers/*` has run `deny(unsafe_op_in_unsafe_fn)` +
`deny(clippy::undocumented_unsafe_blocks)` for a while, with `forbid(unsafe_code)`
on the modules that need no unsafe at all. The main workspace had no lint config
whatsoever, so nothing stopped a clean crate from quietly growing an `unsafe`, and
nothing distinguished the handful of genuinely-unsafe lines inside a 600-line
`unsafe fn` from the safe ones surrounding them.
Three things, all mechanical:
* `#![forbid(unsafe_code)]` on the eight crates that already contain zero unsafe
(`pf-driver-proto`, `pf-host-config`, `pf-paths`, the three clean clients, both
tools). These were clean by accident, not by contract; now they are clean by
contract.
* `unsafe_op_in_unsafe_fn = "warn"` workspace-wide. `unsafe fn` states a contract
the CALLER must uphold — it was never meant to switch off checking for the whole
body. Measured fallout is 300 sites on Linux, and they are concentrated: six
files carry all of them, while `punktfunk-core`, `pf-frame`, `pf-clipboard` and
`pf-vdisplay` are already at zero. `warn` (not `deny`) so the build stays green
while those six are worked down; it flips to `deny` once they are. This is also
the Rust 2024 default, so it pays off the edition migration early.
* `proc::current_uid()` replaces eight `unsafe { libc::getuid() }` blocks. Each
site had copied out the same SAFETY note verbatim, which is the tell: `getuid()`
is parameterless, always succeeds and touches no memory, so there is no contract
for a caller to uphold and no reason for the unsafe to be visible eight times.
One `unsafe` behind a safe wrapper, none at the call sites.
Verified: `pf-vdisplay` builds clean on Linux (Nobara) at zero E0133; the
macOS-buildable crates build clean locally. No behaviour change.

fix(encode/pyrowave): pin the NT-handle import contract to consume-on-success-only
import_plane closed the shared NT handle on every pyrowave_image_create
failure, believing pyrowave only consumes it on success. The vendored
truth was messier: Granite's allocator closed by-reference handles
UNCONDITIONALLY after the first vkAllocateMemory — success AND failure —
while failures before the allocator (validation, vkCreateImage, no
memory type) left the handle open, and both classes surface as the same
error code. So the call site could not know whether to close, and an
allocate-stage failure double-closed a possibly-recycled handle value
(audit WP5.3). The filed fix (DuplicateHandle + close the original
unconditionally) traded the double close for a guaranteed leak on every
pre-allocate failure and left the ambiguity in place.
Patch 0006 fixes the callee instead: the allocator never closes a
caller's handle, and pyrowave_image_create consumes it exactly at its
success return — which is what pyrowave.h ("take ownership and close the
HANDLE on import") documents, and what Granite's semaphore import
already did, so import_fence was correct as written and the two paths
now share one contract. The close-on-failure in import_plane is thereby
correct on EVERY path, including a vkBindImageMemory failure after a
successful allocate. Bonus fix recorded in the patch: the allocator's
block-recycling retry loop used to re-run vkAllocateMemory with
import_info still pointing at the just-closed handle.
Both-platform gates green; pyrowave_win_smoke (.173, 34/34) re-validates
the live import path against the rebuilt vendored C++.

fix(pyrowave): guard 4:4:4 modes that overflow the rate controller's block index
The vendored rate controller packs its wavelet block index into 16 bits (RDOperation.block_offset_saving), so a mode whose 32x32-block count exceeds u16::MAX wraps inside the controller and corrupts the bitstream — ~8K-class 4:4:4 territory. Compute the exact count (`block_count_32x32`, the counting walk of upstream init_block_meta, pinned against the validated Apple WaveletLayout) and expose `pyrowave_mode_fits_rdo`; the negotiator downgrades such a session to 4:2:0 before the Welcome (the honest-downgrade channel), and both encoders refuse outright if one slips through rather than emit a wrapped stream. Vendor patches: 0002-rdo-saving-clamp (analyze_rate_control.comp clamps the saving accumulation to the target, same overrun class as 0001; slangmosh.hpp regenerated), 0003-devel-encode-16bit-read (devel tool y4m 16-bit plane reads; tool-only, kept so the vendored source stays honest). PyroWave's wavelet encode runs on the GPU's compute/shader cores, so a GPU-bound game starves it: submit spikes from ~2 ms to ~15 ms under a 95%+ game load and the stream fps collapses. NVENC is immune (separate encoder ASIC). Two levers to let the encode get scheduled ahead of the game's rendering: - Windows process GPU scheduling: D3DKMTSetProcessSchedulingPriorityClass, env PUNKTFUNK_GPU_PRIORITY = off|above-normal|high (default)|realtime. Best-effort, once per process, non-fatal on refusal (enc/windows/pyrowave.rs). - Global-priority Vulkan encode queue (Granite patch 0005): request a VK_KHR_global_priority queue (PYROWAVE_QUEUE_PRIORITY = off|high|realtime, default realtime), downgrading REALTIME→HIGH→none on NOT_PERMITTED so a refused class never regresses the encoder to HEVC. HONEST STATUS: on an RTX 4090 / Windows / WDDM neither moved the ~15 ms spikes — the graphics-vs-compute preemption granularity is the wall, not the priority level. Kept because both are correct, harmless (graceful fallback), and may help other GPUs/drivers. For a GPU-saturated game the working levers are reducing the encode's GPU cost (4:2:0/8-bit) or H.265; PyroWave holds full rate on the desktop and in games that leave the GPU headroom. Real-world PyroWave streaming maxed ~2.5 Gbps with sagging fps while raw transport does 4.8. Root-caused to serial per-frame paths at BOTH ends (the transport was never the limit); this fixes the two dominant ones. Host (vendored shim, patch 0004): pyrowave_encoder_encode_gpu_synchronous allocated four Vulkan buffers (meta + bitstream, Device + CachedHost) on EVERY frame. At 240 fps with MB-scale bitstreams that per-frame allocator churn stalled the encode itself. Pool them on the encoder and reuse across frames (recreate only on a size grow); the sizes are session-fixed, so it is pure reuse after frame 1. On an RTX 4090 the 5120x1440 submit+fence-wait drops ~15 ms -> ~1 ms, i.e. the host serial ceiling goes 64 -> 1025 fps (444+HDR 44 -> 614). Safe under the synchronous encode model; re-validated by pyrowave_win_smoke (Windows) and pyrowave_smoke/_444 (Linux). Applies to both host encoder paths (they share the shim). Client (Apple Metal decoder): WaveletBitstream.parse reserved the payload buffer per packet (reserveCapacity(count + words), an exact realloc each of ~3000 packets/frame => O(n²)) and copied word-by-word. Reserve once up front and memcpy each packet's coefficients in one shot (all Apple platforms are little-endian, so the wire's LE u32s land verbatim; memcpy is alignment-free). 5.44 ms -> 0.055 ms per 1.44 MB frame (25x); byte-identical (parser unit tests + golden-frame PSNR unchanged). Also: - native.rs: PUNKTFUNK_PYROWAVE_MAX_MBPS caps PyroWave's open-loop Automatic bitrate pin for hosts on a constrained link (unset => no cap; an explicit client rate bypasses it). The pin is all-intra + ABR-off, so at a high pixel rate it can outrun the fabric (4:4:4+HDR 5120x1440@240 pins ~5.3 Gbps, over a 5 GbE link) and the overshoot just becomes loss. - pf-encode caps(): report the real opened chroma instead of a hardcoded 4:2:0 default, so a genuine 4:4:4 session no longer trips the spurious "encoder chroma disagrees with the negotiated Welcome" warn. Also fix a latent Windows reset() that rebuilt at 4:2:0 for a 4:4:4 session. Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> |

Upstream sizes the raw quantized-payload worst-case buffer at aligned_width*aligned_height*2 bytes: real headroom for 4:2:0's 1.5 samples/px, but half of what 4:4:4's 3 samples/px can produce. Busy 4:4:4 content overruns the buffer on the GPU and corrupts the adjacent meta/bucket suballocations — nondeterministic corrupt bitstreams and encoder crashes at ANY target bitrate (smooth content never trips it, which is why 4:2:0 and simple 4:4:4 both look fine). Found by the Phase-0 measurement matrix for design/pyrowave-444-hdr.md; fix validated alone via upstream's own devel tools on the RTX 5070 Ti: deterministic byte-identical outputs across runs, 1080p + 4K, 8- and 16-bit, PSNR at the expected operating points. Patch lives in crates/pyrowave-sys/patches/ and vendor-pyrowave.sh now re-applies patches on re-vendor; PUNKTFUNK-VENDOR.txt records it. Upstream report to follow. No wire/ABI change; 4:2:0 sizing unchanged. Co-Authored-By: Claude Fable 5 <noreply@anthropic.com> |

feat(host): vendor PyroWave + minimal Granite subset as crates/pyrowave-sys
Phase 0 of design/pyrowave-codec-plan.md — the opt-in wired-LAN ultra-low- latency codec. Vendored at upstream 509e4f88 (API 0.4.0, Granite 44362775, volk + vulkan-headers pins in PUNKTFUNK-VENDOR.txt), pruned to the 6.6 MB the standalone no-renderer build needs; scripts/vendor-pyrowave.sh reproduces the tree (a pin bump is protocol-affecting, plan §4.2). build.rs drives the wrapper CMakeLists (static archives incl. a static C-API lib upstream only ships shared) + bindgen over pyrowave.h; Linux and Windows only, empty stub elsewhere (Apple gets a native Metal port, §4.7). Offline-safe by construction: no network, no system lib, vendored Vulkan headers — same model as the opus dep (flatpak builder has no network). Phase-0 validation on .21 (RTX 5070 Ti, driver 610.43.03): - upstream pyrowave-c-test + interop test (incl. dmabuf/DRM-modifier Vulkan<->Vulkan) pass, from the pristine AND the pruned tree - GPU kernel times at ~1.6 bpp noise: encode/decode 0.090/0.042 ms @800p, 0.146/0.067 @1080p, 0.226/0.103 @1440p, 0.477/0.201 @4K — order of magnitude under NVENC's 1-2 ms retrieve, CBR lands within ~100 B of target - cargo test -p pyrowave-sys green (static link + API-version pin check) Co-Authored-By: Claude Fable 5 <noreply@anthropic.com> |
