perf(host): in-place mid-stream resize — mode-set the live monitor, keep the capturer
Latency plan P2.2/P2.3: against a v4 driver the manager's resize branch now runs UPDATE_MODES -> wait-mode-advertised (the OS re-enumerates async) -> set_active_mode -> verified-state settle (P0.2) on the SAME monitor — no REMOVE->ADD hotplug, no departure settle, no activation ladder, no re-isolate; Windows keeps the per-monitor DPI (identity preserved). Any failure (v3 driver, mode never advertised, settle miss) falls back to the proven re-arrival path unchanged. On top of that the session's resize handler keeps the WHOLE capture pipeline: the IDD-push capturer re-sizes its ring immediately (Capturer::resize_output — no DescriptorPoller two-strike debounce, which stays for EXTERNAL changes), the driver re-attaches and the mode-set full redraw provides the first frame; only the encoder is swapped once the first new-size frame arrives (open_video is ms-scale — P2.4 deliberately skipped). The capturer, send thread and session transport all survive; every decline routes to the full rebuild. perf(host): replace the Windows bring-up/resize fixed sleeps with verified-state waits
Latency plan P0.2/P0.3/P0.5 (design/first-frame-and-resize-latency.md): - topology settle: the unconditional 1500 ms sleeps after create_monitor's group-topology apply and re_add's reisolate become a 25 ms poll for the committed state (active path + active mode == requested), ceiling 1500 ms — worst case identical, typical case saves ~1.2-1.4 s on every fresh create AND every mid-stream resize. The experimental pnp_disable_monitors sweep keeps the full settle as its floor (it reads OTHER displays' active flags, which the target-scoped wait doesn't verify). - monitor departure: the fixed 400 ms REMOVE settles (re_add + both preempt paths) become a 25 ms poll until the target leaves the active CCD set (2 consecutive absent samples), ceiling 400 ms; the driver-side ghost-reap ADD retry stays the backstop. - activation ladder: 200 ms -> 50 ms sampling, same 3 s per-stage ceilings and the same 3-stage structure. chore: consolidate parallel-session WIP (HOLD — do not push)
Local snapshot of intermingled in-flight work, committed to unblock the encode
refactor (a clean ffmpeg_win.rs for the vbv-dedup follow-on). These hunks span
the same files and can't be cleanly split here; the commit bundles three
distinct workstreams that each belong in their own PR:
- logging rework (~43 files: level re-tiering, structured fields, `?e`,
hot-path flood latches)
- conflicting-host detection (detect.rs + detect/{linux,windows}.rs + wiring
in main.rs/mgmt.rs/Cargo.toml/docs/packaging)
- standby-sink DWM-stall attribution (windows/display_events.rs + capture/
vdisplay wiring)
NOT verified as a combination. NOT to be pushed until the refactor is done and
these are re-verified and reorganized into their proper per-workstream PRs.

A lid-closed laptop defeats both activation stages for a fresh IddCx target: the clamshell lid policy suppresses the new-monitor auto-activate, and the SDC_TOPOLOGY_EXTEND preset returns success without committing a path for the IDD — so every session retry burned ~10s in resolve_target_gdi and the stream died with "not yet an active display path" after 8 attempts (RDP/Parsec still work there: neither needs a NEW console display path). Field report: Windows laptop host, Intel iGPU, lid closed, v0.10.1. New activate_target_path() (win_display.rs) is the supplied-config apply Windows' own display Settings uses to turn a monitor on, which doesn't consult the lid policy: QueryDisplayConfig(QDC_ALL_PATHS), keep every active path verbatim, append the target's inactive path with a source no active display is using (never a clone), both mode idxs DISPLAYCONFIG_PATH_MODE_IDX_INVALID, then SDC_APPLY | SDC_USE_SUPPLIED_DISPLAY_CONFIG | SDC_ALLOW_CHANGES | SDC_SAVE_TO_DATABASE — SAVE_TO_DATABASE so the next same-identity ADD auto-activates from the persistence DB and skips the ladder. Wired as the THIRD stage of resolve_target_gdi; the on-glass-validated auto-activate → force-EXTEND order is unchanged. Also sweep stale "SudoVDA" out of logs/errors and current-behavior doc comments (the backend was removed; pf-vdisplay is the sole one): the capture error now names pf-vdisplay, the HDR toggle logs virtual-display, and the not-active warns list the exhausted fallbacks. design/windows-parallel-virtual-displays.md (display-management Stage 7 / §6.6): N simultaneously-live pf-vdisplay monitors, one sealed ring each, every idd-push-security invariant preserved per-ring. - proto v3: SharedHeader._pad → target_id — the ring NAMES its monitor, host-stamped before the magic; the driver publisher refuses a cross-bound ring via the shared, unit-tested frame::check_attach (new DRV_STATUS_BIND_FAIL — the gamepad pad_index validation applied to frames, invariant #10); the host's wait_for_attach surfaces the refusal loudly and self-checks its own stamp. - manager: the one-monitor MgrState becomes a slot map keyed by the client's identity slot (0 = anonymous/GameStream); per-slot reconnect + dead-WUDFHost preempts, slot-scoped begin_idd_setup (a different identity is an admission question, never a preempt), ONE device-level watchdog pinger, per-slot /display/state + /display/release. - group topology: isolate_displays_ccd takes the managed target SET (a sibling slot is never deactivated); SavedConfig + the DDC/PnP axes move to the group record (first-in captures, last-out restores); desktop layout via CCD source origins from the pure layout::arrange (auto-row default, manual pins win), re-applied on create + reconfigure. - admission: the Windows separate→reject override now sits behind the PUNKTFUNK_WIN_SEPARATE=1 validation hatch (the wedge it guarded is structurally gone — a second identity gets its own monitor + ring; default flips in W5 after soak); max_displays and NVENC session-unit budgets decline an unaffordable display AT admission; kick_dwm_compose is process-globally throttled and per-display — cursor jump + 35 ms dwell (a sub-tick jump composes nothing; DWM reads dirties from current state at the next vsync tick). On-glass on the RTX box: V1/V2/V4/V5/V6/V9 green — two paired clients on two monitors streaming ~60 fps each with zero mismatches and zero bind failures, churn-hammer clean (no 0x80070490), per-ring mode-change recreate leaves the sibling untouched, typed budget rejection, fault-injected cross-bind refused loudly with the sibling undisturbed. V7: WUDFHost-kill shared fate is clean; in-process device recovery is a known follow-up (the retired-never-closed control handles block the adapter cycle — reset-pf-vdisplay.ps1 recovers). DWM composes two IDD monitors concurrently at 60 fps — the plan's load-bearing unknown, answered yes. Also carries the client-HDR EDID forwarding that shared this working tree (Hello::display_hdr → AddRequest luminance tail → the monitor's CTA-861.3 HDR block, PUNKTFUNK_CLIENT_PEAK_NITS hatch) and the Deck client fixes (40 ms rumble keep-alive with 1-LSB jitter, HDR self-diagnosing presenter warn, flatpak HDR env). Field report (0.8.2→0.8.4): metronomic stutter every ~3.7-4 s, each event a double-jolt, on ALL clients — and the same box stuttered on Apollo (virtual display) but not Sunshine (physical). The disturbance class is host-side display-topology events / display-poller software (SteelSeries-GG class, Apollo #480/#358/#368) hitting the virtual-display path. Three changes make the IDD path resilient to it and self-diagnosing: - DescriptorPoller: the display-descriptor CCD queries (QueryDisplayConfig twice per sample) serialize on the session-global display-config lock, which topology churn and display-poller software can hold for tens-to- hundreds of ms. Polled inline, that stall landed ON the capture/encode thread 4x/s — a periodic frame hitch, invisible in any log. A dedicated thread now samples every 250 ms and publishes a snapshot; the capture loop pays one uncontended mutex read, and a sample slower than 50 ms logs a rate-limited warn — the stall is measured instead of streamed. - Flap immunity: advanced_color_enabled returns Option (None on a failed query or the target briefly missing from the active paths during a re-probe) and the poller keeps last-known-good per field — a transient no longer reads as "HDR off", which used to cost an HDR session TWO spurious ring recreates (false, then true again a poll later). On top, a two-strikes debounce: only two consecutive samples agreeing on the same new descriptor trigger the recreate; a real "Use HDR" flip or game mode-set still lands in ~1/2 s. - RecoveryCadence: served recovery IDRs within 1.5 s coalesce into one event (a double-jolt's paired IDRs count once); four consecutive events evenly spaced (±20%) warn "client keyframe recoveries are METRONOMIC — a periodic host/display disturbance, not random network loss" with the measured period (re-warn ≤ every 30 s) — so an affected host self-diagnoses in its own log / web console instead of reporting "nothing in the logs". Unit tests include the field report's exact double-jolt-pair schedule. Verified: host tests + clippy clean on Linux and on the RTX box (211/211, --features nvenc). fix(host): preserve a physical monitor's refresh when adding a virtual display
Connecting reset an existing physical monitor's refresh (e.g. 120->60 Hz) because the topology code read the physical's mode AFTER the virtual output perturbed the compositor layout — by which point it had already been downgraded. The branch's Windows-host code never ran through the fleet Windows clippy (kept off CI); the merge to main exposed it. Fix the 4 -D warnings failures in cfg(windows) code: - manager.rs: 3 unsafe blocks (isolate_displays_ccd / force_extend_topology / set_virtual_primary_ccd) had one "both arms" SAFETY comment on the `match` line — clippy::undocumented_unsafe_blocks wants it immediately before each block. Split into per-block SAFETY comments. - win_display.rs: `.then(|| …)` on a POD u32 union read → `.then_some(…)` (eager is fine, discarded when false) for clippy::unnecessary_lazy_evaluations. Exclusive (topology=exclusive) was fire-and-forget — a field-reported bug had a physical monitor STAY ACTIVE. isolate_displays_ccd now re-queries after each apply and RETRIES (up to 4x) until count_other_active()==0, never trusting rc alone; logs SOLE-active on success, an error if a display survives all attempts. Secure desktop correctness depends on the lock screen not landing on a stray panel. Primary: drop the temporary per-path diagnostic; pack the kept displays left-to- right from the virtual's right edge instead of blindly shifting each by virt_width (which left a dead gap when extend already placed them right). Implements the deferred Windows primary-only CCD (Stage 2). set_virtual_primary_ccd repositions the virtual output's source to (0,0) = primary and shifts the physical display(s) to its right, ALL kept active — one atomic CCD SetDisplayConfig (not GDI CDS_SET_PRIMARY, which storms MODE_CHANGE_IN_PROGRESS with another display live). The manager's should_isolate() becomes topology_action() (3-way): extend (skip), primary (set_virtual_primary_ccd), exclusive (isolate_displays_ccd). Restore-on-teardown covers both. fix(windows-host): force EXTEND topology so a new IddCx display isn't cloned
A freshly-added IddCx virtual display lands in CLONE/duplicate mode when a physical display is already active (a laptop panel, an attached monitor): the cloned output shares that display's source, so the OS never commits a distinct path for it, never calls ASSIGN_SWAPCHAIN, and capture sees no frames - the session fails "not an active display path / needs a WDDM GPU to activate" and tears down with 0 frames (seen live on an Intel-iGPU + NVIDIA-Optimus laptop). force_extend_topology() applies the EXTEND preset (the programmatic Win+P "Extend") right after ADD so the IDD comes up as its own active path; the existing resolve_gdi_name -> set_active_mode -> isolate_displays_ccd bring-up then proceeds. Completes the unsafe-proof program now that the parallel WIP has landed: - idd_push.rs (25 sites), nvenc.rs (7), punktfunk1.rs (21): a SAFETY proof on every unsafe block — D3D11/DXGI COM (same-device textures, immediate-context single-thread, keyed-mutex-held convert), the NVENC SDK table (versioned POD, register/map/lock-bitstream pairing), cross-process shm reads (atomic magic/generation handshake), and the C-ABI harness (each call cross-checked against its abi.rs `# Safety` doc). No SUSPECT (UB) blocks. - capture.rs / encode.rs: the parent-module deny is restored (their WIP children are now proven), and main.rs gains a crate-root #![deny(clippy::undocumented_unsafe_blocks)] — the permanent catch-all gate so no future unsafe block anywhere in the crate can land without a proof. - Fixed 4 blocks the agents missed: unsafe blocks nested inside `assert_eq!(...)` macro args (the comment-above-statement didn't associate) — hoisted to a `let`. - rustfmt-canonicalized the Windows files (the agents' SAFETY comments + some pre-existing 1.9.0 drift) so `cargo fmt --all --check` is clean. Verified: cargo clippy -p punktfunk-host --all-targets -- -D warnings AND cargo fmt -p punktfunk-host --check both green with the crate-root deny active. Two findings (handled separately):
- wgc_relay.rs `unsafe impl Sync for HelperRelay` is UNSOUND (its mpsc Receiver is
!Sync) though not live-exploited — marked SUSPECT inline; fix pending box check
(it touches the in-flight punktfunk1.rs).
- capture.rs / encode.rs (PARENT modules of the WIP idd_push.rs / nvenc.rs) do NOT
get the file deny yet — it would propagate the lint into the undocumented WIP
children. The deny lands there once those are documented (after the WIP commits).
Linux-visible parts verified green (cargo clippy -p punktfunk-host --all-targets
-- -D warnings). The cfg(windows) deny gates are box-verified next.

Done with `#[path]`, NOT a module rename: every file moves into its folder while the
`crate::*::*` module names stay FLAT, so all caller paths and every internal `super::`/`crate::`
reference are unchanged — only the parent `mod` decls gained `#[path = "..."]`. This is the
codebase's existing pattern (inject's gamepad_windows) and makes the move byte-identical in
behaviour with ZERO reference churn, far lower risk than collapsing to a single
`crate::capture::windows::` namespace (that deeper rename is an optional follow-on; this delivers
the cfg-sprawl folder confinement the stage is about). Done LAST, after the semantic stages, so
the path churn didn't fight them.
Verified: Linux cargo check + clippy (-D warnings) clean; my mod-decl changes fmt-clean (the 3
remaining fmt diffs are pre-existing local-rustfmt-version skew that moved with their files); all
36 `#[path]` targets exist; no internal `#[path]`/`include!`/file-child-mod in any moved file
(the inline `mod X {` blocks are self-contained). Box build to follow.
