Lifts the ~100 Mbps decrypt ceiling on clients without hardware AES — the armv7 soft-AES targets (webOS TVs), where AES-128-GCM resolves to fixsliced software AES + software GHASH (~50-100 cpb) while ChaCha20-Poly1305's ARX construction runs ~10-17 cpb portable, a 4-7x lift that PyroWave-on-TV needs (design/chacha20-session-cipher.md). Phase 1 (core crypto, no wire change): SessionKey merges cipher choice and key material (invalid combinations unrepresentable, zeroize + redacted-Debug discipline kept); SessionCrypto dispatches both aead-0.5 ciphers per call — the salt||seq nonce scheme, per-direction salts, seq-as-AAD and replay window carry over verbatim (same 96-bit nonce / 16-byte tag, const-asserted). Config.key becomes SessionKey; validate's zero-key rejection follows the active variant. The C ABI keeps its fixed 16-byte key mapped to AES — no ABI_VERSION bump. Phase 2 (negotiation): VIDEO_CAP_CHACHA20 (0x40) — support-plus-request in one bit, the VIDEO_CAP_444 precedent. Welcome grows cipher@68 + key_chacha@69..101, emitted only when non-zero so an AES session's Welcome stays byte-identical to the pre-cipher form; decode is fail-closed (short key or unknown id -> Err, never a silent AES fallback). No WIRE_VERSION bump; downgrade resistance inherited from the pinned-TLS control channel. Phase 3 (host): grant only when the client advertised the bit and the PUNKTFUNK_CHACHA20 kill-switch (default on, documented) allows; fresh 32-byte per-session key from the same RNG discipline, legacy key field stays independently random; resolved cipher logged at session start. Verification: seal/open suites parameterized over both ciphers + a cross-cipher tamper case; Welcome roundtrip/truncation/fail-closed tests; ChaCha lossy-loopback soak (loss/replay is cipher-independent); bench gains _chacha20 series (AES ids unchanged for CI history) — host-side sealing line-rate-trivial on both x86 (~640 MiB/s) and Apple Silicon (~535 MiB/s). punktfunk-probe drives the interop matrix via PUNKTFUNK_CLIENT_CHACHA20=1 and logs the negotiated cipher. feat(loss-harness): sweep the streamed-AU wire shape alongside whole-AU
The Phase-2 gate: more, smaller wire units must not regress FEC recovery. Adds a GF16 streamed column (three chunk pushes + finish per AU — sentinel blocks then real totals). feat(latency-probe): glass-timer.html — the host half of camera-based cross-client comparison
Other clients' overlays end at decode/render-SUBMIT; Punktfunk's display stage stamps real on-glass time, so overlay-vs-overlay comparisons undercount them by the ~2-refresh composited present tail everyone pays but almost no one measures. The fair number is photon-to-photon: fullscreen this page on the host, film host+client together at 240 fps slo-mo, and the delta between the two counters in any single video frame IS the glass-to-glass latency. Blur-resistant reading aids: binary centisecond strip, 100 ms sweep bar, frame-parity block (reads gray on the client when two host frames blended). Six parallel audits swept the root docs, docs-site, every per-directory README, and the packaging docs; every claim below was verified against the source before editing. - README: Layout gains the six missing crates (pf-client-core, pf-presenter, pf-console-ui, pf-ffvk, pf-driver-proto, punktfunk-tray), clients/session, api/ and ci/; Linux/Windows client rows reflect the shell + Vulkan-session split and the Vulkan Video -> VAAPI/D3D11VA -> software decode chains; the "every client over a C ABI" claim is corrected (Rust clients link the core directly); tiered stats overlay + console shell noted; Apple row mentions AV1. - CONTRIBUTING: drop the dead CLAUDE.md link (deliberately untracked); point at the README's build/invariants sections. docs: rework client/crate READMEs, add missing ones
Rework the client READMEs to be accurate and inviting to first-time
visitors, and fill in the gaps where crates and tools had none.
- Rewrite clients/{apple,android,decky} READMEs (features-first, trim
dense internal narrative; drop the stale "one session at a time" /
"renegotiation not implemented" section from the Apple README).
- Add READMEs for clients/{linux,windows,probe}, which had none.
- Add crate READMEs for punktfunk-host, punktfunk-core, pf-driver-proto.
- Add brief READMEs for tools/{loss-harness,latency-probe}.
- Fix packaging/README duplicate "Option B" heading (bootc -> Option C).
- Fix docs-site/README stale docs/ -> design/ reference.
- De-stale packaging/windows/drivers/pf-dualsense README (drop "M0 spike"
/ external-checkout framing; reflect in-tree workspace + shipped +
installer-bundled + multi-pad), keeping the driver-authoring lore.

refactor: drop milestone names + consolidate clients; loss-recovery & rumble fixes
Two bodies of work in one commit (the rename moved files the fixes also touched). Naming/structure cleanup (pre-launch): - Host modules m3.rs->punktfunk1.rs, m0.rs->spike.rs; CLI m3-host->punktfunk1-host, m0->spike; bare `punktfunk-host` now prints help. Types M3Options/M3Source-> Punktfunk1Options/Punktfunk1Source. - Clients consolidated out of crates/ into clients/: punktfunk-client-rs-> clients/probe (crate punktfunk-probe), client-linux->clients/linux, client-windows->clients/windows, punktfunk-android->clients/android/native (crate punktfunk-client-android; kept [lib] name=punktfunk_android so the JNI contract is unchanged). crates/ now holds only core + host. - Milestone codes M0-M4 purged from code/CLI/CLAUDE.md/README/docs/docs-site, kept only in docs/implementation-plan.md. docs/m2-plan.md-> docs/gamestream-host-plan.md. CI/gradle/flatpak paths updated. Client loss-recovery (video froze and never recovered after a brief drop): - Export punktfunk_connection_frames_dropped through the C ABI (the core already tracked it for the client keyframe-recovery loop; it was never reachable from the ABI clients). Regenerated punktfunk_core.h. - Apple (StreamPump + Stage2Pipeline) and Android (decode.rs) now poll frames_dropped and request a keyframe when it climbs -- the same loss-driven recovery Linux/Windows already had. Under infinite GOP the decoder silently conceals reference-missing frames, so the decode-error trigger rarely fires. Apple rumble robustness (worked then went spotty -- DualSense + Xbox): - Add CHHapticEngine stopped/reset handlers (rebuild on app background / audio interruption / server reset) and drop the permanent `broken` latch on a transient drive failure; latch only when the controller truly has no haptics. - Surface swallowed SDL set_rumble errors on Linux/Windows + diagnostic logging. Verified: cargo build/clippy/fmt --workspace, C-ABI harness, header drift. Not runnable on this box (verify in CI): Gitea workflows, gradle/Android, flatpak, Swift/decky. Full project rename, decided 2026-06-10: - Crates/binaries: punktfunk-core / punktfunk-host / punktfunk-client-rs. - C ABI: punktfunk_* symbols, Punktfunk* types, include/punktfunk_core.h, PUNKTFUNK_FEATURE_QUIC guard (header regenerated; cbindgen renames updated, incl. PUNKTFUNK_BTN_*/PUNKTFUNK_AXIS_* wire constants). - Protocol: punktfunk/1 — control-plane magic LMN1 → PKF1, nonce salt lmn1 → pkf1. WIRE BREAK: clients must be rebuilt from this revision. - Env knobs: PUNKTFUNK_VIDEO_SOURCE / PUNKTFUNK_COMPOSITOR / PUNKTFUNK_ZEROCOPY / …. - Host config dir: ~/.config/punktfunk (the box's dir was migrated in place — the persistent identity is unchanged, pinned fingerprints stay valid). - Swift package: PunktfunkKit + PunktfunkCore.xcframework + PunktfunkConnection (Sources/PunktfunkClient app + tests renamed with it); build-xcframework.sh updated. - scripts/: 60-punktfunk.rules, punktfunk-host.service; OpenAPI doc regenerated. Also: scripts/headless/run-headless-kde.sh — full headless Plasma bringup. Root cause of "desktop but no apps/settings" over the stream: plasmashell launched without XDG_MENU_PREFIX=plasma-, so the launcher resolved a nonexistent applications.menu and rendered an empty menu. The script sets the complete KDE session env (menu prefix, KDE_FULL_SESSION, session version) and rebuilds ksycoca before starting plasmashell. feat: M1 lumen-core (FEC/crypto/packet/session + C ABI) and workspace scaffold
Ground-up low-latency streaming stack per docs/implementation-plan.md. M1 is
complete and tested; Linux host backends are cfg-gated stubs to be filled in on
real hardware (M0/M2).
lumen-core (built + tested on macOS/aarch64 — 21 tests):
- fec: ErasureCoder over GF(2^8) (reed-solomon-erasure, Moonlight-compatible)
and GF(2^16) Leopard-RS (reed-solomon-simd, the >1 Gbps wall-breaker); proptested
- packet: zero-copy #[repr(C)] framing, multi-block, FEC-aware reassembly
- crypto: AES-128-GCM with per-direction nonce salts + sequence-as-AAD
- session: host submit / client poll hot paths + input; loopback & UDP transports
- abi: opaque handles, versioned LumenConfig, panic guards; cbindgen-generated header
- acceptance: Rust loopback+proptest and a C harness that links the staticlib
Scaffold (compiles green on all platforms): lumen-host (vdisplay/capture/encode/
inject/web/pipeline seams under cfg(linux)), lumen-client-rs, tools/{loss-harness,
latency-probe}, Apple/Android client stubs, Gitea CI, docs.
Hardened against a multi-agent adversarial review (13 verified findings fixed,
regression-tested): reassembler memory-DoS bounds + block-consistency validation,
GCM nonce-reuse direction separation, ABI struct_size guard + range checks, FEC
shard-length guards, shard_payload datagram bound, key zeroization + Debug redaction.
